- Defrost sensors and outdoor thermostats: inexpensive parts whose failure looks alarming, because the outdoor coil ices over and the system appears to be dying.
- Reversing valves: a genuine component failure, more involved because it requires refrigerant recovery and brazing, and the first point at which the age of the system starts to matter to the decision.
- Refrigerant leaks: cost depends entirely on location. A line-set fitting is straightforward; a leak inside the outdoor coil often is not economically repairable.
- Compressors: the failure that changes the conversation, because the labor and refrigerant work involved is a large fraction of what a new outdoor unit costs.
Heat Pump vs. Furnace in Piedmont
In Piedmont's climate, heat pumps are efficient down to certain outdoor temperatures, after which auxiliary or emergency heat takes over. - Age alone is not a reason to replace. A twelve-year-old heat pump needing a capacitor should be repaired; the same unit needing a compressor is a different question.

- How long you intend to stay in the house is a legitimate input, since replacement pays back over years of operation and that payback does not transfer cleanly at sale.
- Replacing the outdoor unit alone while keeping an older indoor coil is sometimes offered and is usually a poor match, because mismatched components rarely deliver the rated efficiency.
- If the house has never been comfortable, replacement without a load calculation and a look at the ductwork tends to reproduce the original problem in newer equipment.
